What Is a Fractional COO?

A Fractional COO provides executive-level operational oversight without the overhead or long-term commitment of a full-time C-suite hire.

You gain 13+ years of experience in cross-functional leadership and infrastructure design, scaled to the specific needs and revenue stage of your business.

This residency is designed for companies that:

  • Have outpaced their current infrastructure.
  • Require executive expertise, not just more headcount.
  • Need immediate operational stability.

CLIENT RESULTS

A federal agency was tracking 30+ pathogens across 7 testing sites, with results coming in multiple times per week. Senior leadership was sitting on real-time data they couldn’t act on fast enough, because no system existed to organize, filter, or present it on demand.

I built it.

Using MS Lists, I created a centralized tracking system that documented all incoming lab results in real time and allowed leadership to pull specific data on the spot. Whether by pathogen, by site, or by date, all information could easily be presented based on whatever questions came at them from senior leadership and external stakeholders.

Result: Leadership stopped waiting on lab teams to reformat data under pressure. Briefings became faster, more accurate, and responsive to the room, thereby supporting real-time decisions that fed directly into public health reporting.

A subscription-based marketing education program with ~30 active clients was seeing rising frustration, stalled progress, and increasing refund requests. Leadership assumed clients were becoming unmotivated.

They were wrong.

After direct interaction with clients, I identified a structural bottleneck: a single course was blocking more than half the client base from moving forward. The problem wasn’t effort; it was curriculum design that didn’t match where clients actually were when they enrolled.

I documented the pattern, presented the root cause to leadership, and supported a curriculum restructure that addressed the gap directly.

Result: Refund requests dropped ~75%. More than half of previously stalled clients moved past the bottleneck. Onboarding was restructured to set more accurate expectations from day one.

A 40-person federal team had a travel problem no one could solve, all because no one could see it clearly. Compliance issues were frequent, inconsistent, and treated as one-off exceptions every time they surfaced. There was no formal tracking, no standard process, and no shared understanding of who was responsible for what.

I built the system from the ground up.

I documented four core processes: conference approval, travel approval, booking, and expense reconciliation, and created separate SOPs for travelers, supervisors, and travel preparers so each role had exactly what they needed and nothing they didn’t. I trained the team in a single recorded session, which was embedded directly into onboarding so the knowledge didn’t leave when people did.

I also built open lines of communication with approving officials, removing the single point of failure that had kept the process dependent on one person.

Result: A team of 25–35 active travelers reached 100% compliance within 6 months. Travel approvals went from unpredictable and contested to consistent and repeatable. The process now runs without my involvement (which was the point.)
